KPI — the concepts
An indicator- and target-based performance assessment system.
Different from a review cycle
These are two different things, often confused:
| KPI | Review Cycle (Growth menu) | |
|---|---|---|
| Scale | A large score producing a grade | 1 to 5 |
| Nature | Measurement of achievement against target | A conversation about development |
| Result | A calibrated, announced final grade | A narrative record |
Neither feeds the other
Review cycle ratings do not enter the KPI score, and the KPI score does not enter payroll automatically.
If your company links bonuses to KPI grades, that link is made by hand when building the bonus run.
Two forms make one score
| Form | Assesses | Filled by |
|---|---|---|
| Form 1 | Achievement — results against target for each indicator | The employee enters results; the system calculates |
| Form 2 | Behaviour — competencies and ways of working | The manager |
The weight of each can be configured, and must total exactly 100%.
The structure, top to bottom
Programme (for instance "2026 Assessment")
└── Period (Q1 · Q2 · Q3 · Q4)
└── Unit template (one indicator set for one kind of unit)
└── Indicator (name, dimension, unit, weight, formula, target)
└── Scorecard per employee
├── Results + evidence → Form 1
└── Behaviour assessment → Form 2Grades from scores
Each grade's threshold can be changed on the Settings page, with one condition: thresholds must descend from the highest grade to the lowest.
Thirteen stages of a scorecard
| # | Stage | Owner | What happens |
|---|---|---|---|
| 1 | Draft | KPI admin | Scorecards created when participants are enrolled |
| 2 | HC validation | Human Capital | Verifying indicators and targets are complete |
| 3 | Target approval | Director | Approving targets before the quarter runs |
| 4 | Active | — | The quarter runs; employees begin filling in |
| 5 | Self-assessment | Employee | Enter results, attach evidence, submit |
| 6 | Manager review | Direct manager | Assess Form 2, then approve or return |
| 7 | L1 review | One level above | Tiered review |
| 8 | Director review | Director | Final approval on the line route |
| 9 | HC calibration | Human Capital | Building the distribution per cohort |
| 10 | Panel session | The panel | Deciding final grades and special cases |
| 11 | Final | Human Capital | Results locked |
| 12 | Announced | Human Capital | Results visible to employees |
| 13 | Closed | — | The quarter is closed |
What is required to move past stage 5
Every indicator must have its result filled in and carry at least one piece of evidence.
An incomplete scorecard cannot be submitted — so check both before pressing submit.
Stage 11 locks the result
A scorecard can be returned from a review stage to the employee, and the reason is mandatory. But it cannot move back from Final.
